What it means
The measure exists because profit and cash diverge sharply in asset-heavy investments. Depreciation reduces the taxable profit on which tax is calculated but takes no cash out, while the principal portion of a loan repayment consumes cash but is not deductible.
After-tax cash flow accounts for both effects, which is why it usually differs from net income by a wide margin. The calculation runs in two parallel tracks that meet at the end.
One track works out the cash: net operating income less the full debt service, giving before-tax cash flow. The other works out the tax: net operating income less interest and less depreciation, giving taxable income, which is multiplied by the tax rate.
Subtracting that tax from before-tax cash flow gives the after-tax figure. Because depreciation appears only in the tax track and never in the cash track, a heavily depreciated property can generate healthy cash while reporting little or no taxable income, and in some years a paper loss that shelters income from elsewhere.
Investors use after-tax cash flow to calculate the after-tax cash-on-cash return, dividing it by the equity actually invested. This is the number that can be compared honestly against a bond yield or a savings rate, because those alternatives are also usually quoted before or after tax on a consistent basis.
The main nuance is that the figure is specific to the owner rather than to the asset. Two investors buying identical buildings with identical loans will report different after-tax cash flows if they face different tax rates, and that is why sellers quote net operating income while buyers model after-tax cash flow.

Ambervale Holdings is a fictional investment company invented for this illustrative example. It bought a mixed-use building for $8,000,000, funded with $2,500,000 of equity and a $5,500,000 loan, and its investors were promised quarterly distributions from cash flow.
In the first full year the building produced net operating income of $600,000 against debt service of $350,000, leaving before-tax cash flow of $250,000. Several investors assumed tax would take 30% of that, roughly $75,000, and budgeted for distributions of about $175,000. The actual tax was $33,000, because the $210,000 depreciation allowance reduced taxable income to $110,000, and after-tax cash flow came in at $217,000.
The illustrative point is that the surprise ran in the investors' favour, but a surprise in either direction indicates a model nobody had built properly.
