On-Time Delivery Rate

On-time delivery rate is the percentage of orders a business delivers by the date it promised. It is one of the simplest measures of whether operations are keeping the commitments that sales made.

A rate of 95% means 95 out of every 100 orders arrived when the customer expected them.

What it means

The measure sounds simple, and the arguments are always about definitions rather than arithmetic. You need to agree what counts as delivered, which date counts as the promise, and how much lateness is tolerated.

Most businesses measure against the date confirmed to the customer at the time of order, and count an order as on time only if it arrives complete. It matters commercially because delivery reliability drives repeat purchase, negotiating power and cash.

Late shipments trigger chasing calls, credit notes, expedited freight and delayed invoices, so a weak rate quietly raises cost across several departments at once. Large retailers and manufacturers frequently write minimum on-time rates into supply contracts, with penalties attached.

The calculation is a straight percentage of orders, lines or units delivered on time out of the total shipped in the period. Measuring by order is the most common approach; measuring by line is stricter, because a single missing item spoils the whole order.

Whichever base you use, keep it fixed so month-to-month movements mean something. A single number hides the story, so the useful reporting sits underneath it.

Splitting the rate by customer, product family, supplier or distribution centre almost always shows that a modest overall figure comes from one badly behaved corner of the operation. Pairing the rate with average days late tells you whether the misses are near misses or serious failures.

Watch for the temptation to protect the number instead of the customer. Quoting deliberately generous lead times, or resetting the promised date whenever a delay appears, will push the rate up while the customer experience gets worse.

Mature operations therefore track the rate against the originally promised date, not the most recently revised one.

A food wholesaler supplying supermarkets tracks on-time delivery daily because its contract charges a penalty whenever the rate falls below 98% in any week. A single missed morning slot in a distribution centre is enough to trigger a review meeting.

A furniture retailer measures on-time delivery against the two-week window it quotes online and finds a rate of 82%, driven almost entirely by imported ranges. It extends the quoted window on those ranges to four weeks and the rate rises to 94% without any change to actual shipping speed.

A contract manufacturer reports on-time delivery by line rather than by order, and its rate sits eight points below the figure its customers calculate. The difference turns out to be part-shipped orders that customers treat as late but the factory recorded as delivered.

Its systems show 4,860 of those arrived on or before the date confirmed at the point of order. On-time delivery rate = (4,860 / 5,400) x 100 = 90% That leaves 540 late orders in the quarter. If the business estimates that each late order costs an average of $85 in expedited freight, credit notes and administration, the quarterly cost of lateness is 540 x $85 = $45,900. Lifting the rate to 95% would halve the late orders to 270 and save roughly $22,950 a quarter, which is the kind of figure that funds a scheduling improvement project.

Case study

Seen in the real world.

Cobalt Row Textiles is a fictional mid-sized fabric supplier used purely to illustrate the measure. Its on-time delivery rate had drifted from 94% to 87% over a year, and two large accounts had started splitting orders with a competitor.

Breaking the number apart showed the overall figure was misleading. Standard stock lines were running at 97%, while custom-dyed orders were at 61%, because dye-house capacity was booked without any check against the promise dates the sales team was giving customers. Only about one order in six was custom, but those orders belonged to the largest accounts.

The company introduced a simple rule: no custom order date could be confirmed until dye-house capacity was reserved. Within two quarters the custom rate reached 88% and the overall rate returned to 95%. The illustrative lesson is that an aggregate delivery rate is a starting point for investigation, not an answer.

Common mistakes.

  • Measuring against the latest revised promise date rather than the original one, which makes the number improve every time the business disappoints someone.
  • Counting a part shipment as an on-time delivery when the customer cannot use an incomplete order.
  • Reporting only the overall percentage, so a serious problem in one product line or one site stays hidden inside a comfortable average.
