Rework Rate

Rework rate is the share of finished work that has to be corrected, repaired or redone before it can be delivered to the customer. It is usually expressed as a percentage of total units produced or jobs completed in a period.

A rising rework rate is one of the fastest early signals that quality is slipping and costs are about to climb.

What it means

Rework is any effort spent doing something a second time because the first attempt was not right. In a factory that might be re-machining a part, in an agency it might be redrafting a campaign, and in a software team it might be reopening a ticket that was marked complete.

The measure matters because rework is almost entirely wasted cost. The labour, materials and machine time have already been paid for once, so every reworked unit consumes capacity that could have produced something saleable, without adding a cent of revenue.

Calculating it is straightforward: count the units or jobs that needed correction, divide by the total produced, and express the result as a percentage. The hard part is definition, since teams disagree about whether a minor touch-up counts as rework or as part of normal finishing.

Because it is a leading indicator, rework rate belongs on an operational dashboard rather than in a quarterly report. It often moves weeks before customer complaints, warranty claims or margin erosion appear in the financial statements.

The most useful version pairs the percentage with a cost. Knowing that 6% of output is reworked is interesting, but knowing that it costs $180,000 a year in labour and scrap is what gets a process improvement approved.

A precision engineering firm tracks rework by machine and finds one lathe accounts for 40% of all reworked parts despite producing 15% of output. The maintenance team replaces a worn collet, and the plant-wide rework rate falls from 5% to 3% within a month.

A marketing agency counts any deliverable that goes through more than two client revision rounds as rework. At 22% it is far above the internal target of 10%, and the root cause turns out to be briefs being taken by phone rather than written down.

Rework Rate = (Units Requiring Rework / Total Units Produced) x 100 A furniture workshop produced 24,000 chairs in a year, of which 1,440 came off the line with finishing faults and had to be sanded and resprayed. The rework rate is (1,440 / 24,000) x 100 = 6%. To put a price on it, the workshop measures that each reworked chair takes 45 minutes of labour at $32 per hour, which is $24 per chair, plus $10 of extra materials, so $34 in total. Annual rework cost is 1,440 x $34 = $48,960. If a $12,000 change to the spray booth cut the rate to 2%, only 480 chairs would need rework, costing 480 x $34 = $16,320, saving $48,960 - $16,320 = $32,640 in the first year.

Seen in the real world.

Copperleaf Windows is an illustrative, fictional maker of double-glazed units for housebuilders. Its margins had been shrinking for two years, and the assumption around the leadership table was that a competitor was undercutting its prices.

The operations director started measuring rework rate properly for the first time, counting any unit that returned to the line for resealing or reglazing. The figure came out at 11% of 40,000 units, and the costed impact was close to $400,000 a year, considerably more than the price pressure anyone had blamed.

Digging into the data showed that two-thirds of the reworked units came from orders where the customer had changed the specification after cutting had started. Copperleaf introduced a specification freeze 48 hours before production and charged a change fee after that point. The rework rate fell to 4% over two quarters and margins recovered without any change to list prices.

Watch out

Common mistakes.

  • Measuring rework only at final inspection, which hides all the corrections made informally at earlier stages and understates the true rate.
  • Tracking the percentage without costing it, so the number stays an operations statistic and never reaches the people who approve improvement spending.
  • Using rework rate to judge individual staff, which quickly leads to problems being hidden rather than fixed and destroys the reliability of the data.
