What it means
Working capital is what is left when you subtract short-term obligations from short-term assets, and it represents the money effectively locked into running the business day to day. This ratio asks what proportion of that locked-in amount is sitting in the bank.
The measure matters because working capital is often described as a buffer, yet much of it can be almost impossible to access quickly. Understanding the cash share tells you how much of the buffer could actually absorb a surprise this month.
Managers use it when deciding whether they can fund something internally or need external finance. A business with $800,000 of working capital and only $50,000 of cash cannot self-fund a $300,000 machine, however healthy the working capital number looks.
The ratio behaves unusually because the denominator can shrink dramatically or even turn negative. If current liabilities exceed current assets, working capital is negative and the ratio stops being meaningful, which is itself a useful warning signal.
A common variant flips the calculation into working capital to sales, which measures how much working capital each dollar of revenue consumes. The two are often shown together, since one describes quality and the other describes intensity.
Lenders and private investors pay particular attention to this ratio during due diligence on an acquisition. A target with plenty of working capital but almost no cash usually needs an injection on day one, and that requirement is normally negotiated as a working capital adjustment to the purchase price.

Real-world examples.
Example
A specialist retailer with $1,000,000 of working capital and $150,000 of cash calculates a ratio of 15%. The board concludes that a planned $400,000 shop refit must be financed rather than funded from trading, because releasing that much cash would mean cutting stock during the busiest season.
Example
A consultancy carries $600,000 of working capital, $480,000 of it in cash, giving 80%. Because there is no inventory and clients pay within 30 days, the partners are comfortable running with very little borrowing capacity in reserve and treat the cash as a genuine reserve rather than a bookkeeping figure.
Example
An equipment hire firm sees the ratio jump from 30% to 95% in one quarter, not because cash rose but because a large tax liability moved into current liabilities. The finance manager flags the distortion in the board pack rather than presenting it as an improvement, and shows the working capital figure alongside it so the cause is obvious.

A wholesale business reports current assets of $2,400,000, of which $480,000 is cash and cash equivalents, and current liabilities of $1,600,000.
Working capital = $2,400,000 - $1,600,000 = $800,000
Cash to working capital ratio = ($480,000 / $800,000) x 100 = 60%
If a large supplier invoice pushed current liabilities up to $2,000,000 while cash stayed the same, working capital would fall to $400,000 and the ratio would read 120%. The apparent improvement comes entirely from a smaller denominator, which is why the ratio should never be read without the underlying figures beside it.Case study

Peakstone Components is an invented manufacturer used for this illustrative example. Its accounts showed $1,600,000 of working capital, a figure the management team treated as a comfortable reserve when approving a new production line.
The cash element was $160,000, giving a cash to working capital ratio of 10%, with the rest represented by raw materials, part-finished goods and receivables from three large customers. When the new line required a $400,000 deposit, none of the working capital could be released quickly enough, and the company had to arrange finance at short notice on unfavourable terms.
The fictional postscript is that Peakstone began reporting the ratio monthly beside the working capital figure. Simply seeing that only a tenth of the cushion was spendable changed how the team talked about capital projects.
Watch out
Common mistakes.
- Reading a rising ratio as improving liquidity when it is actually caused by working capital shrinking rather than cash growing.
- Calculating the ratio when working capital is negative, which produces a negative or nonsensical percentage rather than useful information.
- Treating working capital as a pot of money that can be spent, when most of it is committed to stock and credit extended to customers.
